Why CNC Machining Quotes Vary Between Suppliers

CNC machining quotes vary because suppliers may use different process routes, machines, material sources, inspection scope, finishing assumptions, capacity and risk allowances. A lower price is not automatically wrong, and a higher price is not automatically better. Normalize the technical and commercial scope before comparing totals.

Seven Reasons the Same Drawing Produces Different Prices

  1. Process route: suppliers choose different setups, tools or machine types.
  2. Material basis: stock size, source, certification and minimum purchase differ.
  3. Quantity strategy: setup cost, fixture investment and scrap assumptions vary.
  4. Inspection scope: standard checks, CMM, FAI and reporting are not equivalent.
  5. Finish scope: preparation, masking, thickness checks and packaging may be omitted.
  6. Capacity: available machine time and required schedule influence pricing.
  7. Risk interpretation: ambiguous requirements create different contingency allowances.

Compare Assumptions Before Price

Comparison field What must match Typical hidden difference
Revision Same model and drawing One supplier priced an older file
Material Alloy, temper, form, standard Certificate or substitute not included
Quantity Order and batch quantity Annual volume used to discount first order
Finish Type, thickness, color, masking Only generic finish name priced
Quality Sampling and records FAI/CMM priced separately
Delivery Incoterm, destination, arrival/ship date Freight and import cost excluded

Different Methods Can Both Be Valid

A 3-axis route with several setups and an indexed multi-axis route may both meet the drawing. One may have lower programming cost, while the other reduces re-clamping or improves datum relationships. Ask the supplier to explain the route only to the level needed to assess capability, risk and included scope.

Warning Signs in an Unusually Low Quote

  • No revision, material standard or finish specification shown
  • Critical tolerance accepted without questions or inspection plan
  • Certification and reports listed as optional after ordering
  • Freight, duty, packaging or payment fees not defined
  • Lead time stated without a start event or approval dependencies
  • Substitution rights or outsourced processes left unclear

Why a Higher Quote May Still Need Challenge

Higher cost may reflect appropriate controls, but it can also reflect an inefficient route, poor capacity fit or excessive contingency. Ask which features drive setups, inspection and finishing. A credible supplier should distinguish mandatory work from optional risk reduction.

Use a Clarification Round

Issue the same written questions to shortlisted suppliers, correct RFQ gaps, and request revised quotations with a validity period and assumptions. Do not negotiate one supplier’s price using another supplier’s confidential process details.
